Why ChatGPT Recommends Your Competitor Instead of You

It's one of the most common posts in small business forums right now: "I asked ChatGPT for the best option in my area and it recommended my competitor." It stings, and it's rarely random. Here's how to work out why it happened, and what to change.

Is it a real pattern, or just one unlucky answer?

Check this before you change anything. AI answers are not fixed rankings. When SparkToro and Gumshoe ran the same prompts thousands of times in early 2026, the chance of getting the same list of brands twice was under 1 in 100. So one screenshot of a competitor's name tells you very little.

A fairer test is to ask the same question 10 or more times, ideally across ChatGPT, Gemini and Claude, and count how often each brand appears. If your competitor shows up in 8 answers out of 10 and you show up in 1, that's a pattern worth fixing. If you're both around 5 in 10, you're roughly even and the screenshot was noise. Our guide to AI share of voice explains how to count this properly.

Why does ChatGPT name a competitor and not me?

Almost always for one of the eight reasons below. The first three are about your own site. The rest are about what the wider web says, which is where most competitors pull ahead.

The eight usual reasons, and how to check each one
AI crawlers are blockedLook for OAI-SearchBot, ClaudeBot and PerplexityBot in robots.txt, and check your firewall or CDN bot settingsAllow the search crawlers you want to appear in
Key facts only load with JavaScriptView the page source. If your services or prices aren't in the raw HTML, many crawlers won't see themPut core content in the HTML
Your category is vagueRead your home page title and first paragraph. Does it say what you do, for whom, and where?Rewrite in plain words: category, audience, location, price range
Few third-party mentionsSearch your brand name on review sites, "best X" lists and Reddit. Compare with your competitorEarn reviews, list placements and genuine forum mentions
Thin or old reviewsCount recent reviews on Google, G2, Trustpilot or your industry's siteAsk happy customers for reviews regularly
Competitor owns the comparison pagesSearch "[competitor] vs" and "[competitor] alternatives"Publish honest comparison and alternatives pages
Mixed signals about who you areCheck that your name, address, category and prices match everywhereMake profiles and directories consistent
The question doesn't match what you offerLook at the exact wording people use. "Cheap" or "for startups" may filter you outCreate pages for the specific needs you serve

Access: can AI read your site at all?

OpenAI says that for a site to be included in ChatGPT search answers, it needs to let OAI-SearchBot crawl it, and the host or CDN must not block OpenAI's published IP addresses. Plenty of sites block these bots without knowing, often through a security setting rather than robots.txt. Our guide to robots.txt for AI crawlers lists the bots and what each one does.

Clarity: does AI know what you do?

AI matches brands to questions. If a person asks for "accounting software for freelancers in India" and your site says "smart financial solutions for modern businesses", there's nothing to match. Your competitor, whose home page says "invoicing and GST filing for Indian freelancers", is the obvious answer.

The same business, described two ways
"We deliver innovative, customer-first solutions that help businesses grow."No category, no audience, no place. AI can't connect this to any question.
"Bookkeeping and GST filing for freelancers and small agencies in Pune. Plans from ₹1,499 a month."Category, audience, location and price. This matches dozens of real questions.

Proof: does anyone else talk about you?

This is the reason that matters most, and the one people least expect. AI answers lean on a fairly small set of trusted sources. In Ahrefs' September 2026 data, Reddit alone accounted for 16.8% of ChatGPT's citations among the top cited domains, followed by Wikipedia at 7%. Review sites, media and large marketplaces fill most of the rest.

So if your competitor appears in three "best of" articles, has 400 reviews and gets recommended in Reddit threads, while you have a good website and little else, the AI is being reasonable when it names them. Ahrefs found that brand mentions across the web correlated with AI Overview visibility far more strongly than backlinks did. We cover this in more depth in brand mentions vs backlinks.

What should you fix first?

Work from the cheapest, fastest fixes to the slowest. The first two take an afternoon. The last two take months, but they're what actually moves the needle.

  1. 1
    Measure properly

Pick 10 to 20 questions your buyers really ask. Run each several times across ChatGPT, Gemini and Claude and record who is named. This is your baseline.

    1 to 2 hours
  2. 2
    Unblock the crawlers

Allow OAI-SearchBot, Claude-SearchBot and PerplexityBot, and check your firewall isn't turning them away.

    30 minutes
  3. 3
    Say what you do, plainly

Rewrite your home page title, first paragraph and key service pages so they state your category, audience, location and price range.

    Half a day
  4. 4
    Fix your listings and reviews

Make your details consistent across Google Business Profile, directories and review sites, and start asking customers for reviews.

    Ongoing
  5. 5
    Earn mentions where AI looks

Get included in honest comparison articles, answer questions in communities where you're genuinely useful, and publish pages that compare you fairly with alternatives.

What shouldn't you do?

  • Don't flood Reddit with self-promotion. Communities remove it, and a banned account helps nobody. Be useful, say who you are, and mention your product only when it genuinely fits.
  • Don't write fake reviews or fake "best of" lists. Apart from the ethics, review platforms remove them and the damage to trust is lasting.
  • Don't chase one screenshot. Changing your whole site because of one answer leads to whiplash. Decide based on repeated checks.
  • Don't assume it's permanent. AI answers update as the web changes. Brands that put in the work often see movement within a few months.

Frequently asked questions

Why does ChatGPT recommend my competitor and not my business?

Usually because its crawlers can't read your site, your pages don't clearly describe what you do and for whom, or your competitor is mentioned far more often on review sites, comparison articles and forums that AI relies on.

Is ChatGPT paid to recommend certain brands?

OpenAI says ChatGPT search ranks results on factors meant to surface reliable, relevant information and that there's no way to guarantee placement. Recommendations reflect what the AI finds on the web, not payments from brands.

How long does it take to start appearing in ChatGPT answers?

Technical fixes can show up within weeks once crawlers revisit your pages. Building enough third-party mentions to change recommendations usually takes a few months.

Why does ChatGPT recommend companies I've never heard of?

AI matches brands to the exact question asked. A smaller company that describes a specific use case clearly, and is discussed in relevant communities, can be a better match than a big brand with vague pages.

Does one bad answer mean I'm invisible to ChatGPT?

No. AI answers vary a lot between runs. Ask the same question many times and look at how often you appear before drawing conclusions.
